What is APQP?
Advanced Product Quality Planning is a quality framework that grew out of the automotive industry, where a single faulty part could trigger a recall across thousands of vehicles. Instead of relying on inspection at the end of the line, it breaks the whole development of a product into stages and asks a series of hard questions before mass production ever begins. What does the customer actually need? What could go wrong with the design? How will we prove the process works? What records do we keep? By answering these questions in advance, quality stops being something you check and becomes something you plan.
Two tools appear again and again inside the APQP process. The first is FMEA, or Failure Mode and Effects Analysis, which walks through every potential failure in a product or process and asks how likely it is and how serious the damage would be. The second is PPAP, or Production Part Approval Process, which hands the customer documented proof that the factory can hit the specification consistently. Together they give both sides a shared language and a paper trail they can trust.
The five phases of APQP
APQP is usually described as five overlapping phases, each one producing its own set of documents and decisions before the next can start.
Phase 1 - Planning. The project starts by defining what the customer wants and what the market expects. For a lighting product this means brightness, color temperature, voltage, size, waterproof rating and expected lifetime, written down clearly enough that nothing is left to guesswork.
Phase 2 - Product design and development. The design team builds the product and runs a design-level risk review. They check that the chosen components, the layout of the circuit, and the casing can actually deliver what phase one promised.
Phase 3 - Process design and development. Attention shifts to the production line. How will the parts be sourced, soldered, tested and packaged? The factory designs the process itself so that quality is built in at every station rather than added at the end.
Phase 4 - Product and process validation. This is where a trial run happens. The factory produces a small batch under real production conditions, measures the results, and checks that the output matches the specification. Only when the trial passes does the process earn approval.
Phase 5 - Feedback, assessment and corrective action. Quality work does not stop at approval. Data from the production line keeps flowing back, problems get fixed, and the process improves with every batch.
